AI Workflow Design: From Emergence to Renewal

This free textbook introduces a practical framework for designing AI-native workflows. It begins with a simple but easily missed truth: every speaking human arrives unfinished. A person does not enter a workflow as a clean form, ticket, category, or request. They arrive through live speech, where the problem is still becoming clear.

The designer’s job is not to collapse that human expression too early. The designer’s job is to let the problem statement emerge, identify the clean solution statement, and then build the workflow around the resolved human condition.

The textbook is organized around five movements:

Emergence gives you the solution.

Hallucination gives you the ideal.

As-is discovery gives you reality.

To-be selling gives you transformation.

Stewardship gives you renewal.

Together, these five movements shift AI workflow design away from simply automating a client’s current process. The goal is not to make AI follow the old workflow. The goal is to discover what the workflow should become, compare that ideal to current reality, help the client move toward a better operating model, and keep renewing the workflow as AI itself changes.
